Copilot, ChatGPT or Gemini. Which one should your business actually adopt?

Most Australian SMBs end up with all three running in parallel by accident, on a mix of business and personal accounts, with no governance. This guide is the decision frame we use when a leadership team asks us to make the call for them.

The short answer

The productivity suite picks the AI assistant. Microsoft 365 shops should default to Copilot. Google Workspace shops should default to Gemini. ChatGPT Team or Enterprise belongs alongside either one for research and deeper general-purpose work. Free-tier accounts on personal devices are the shadow-AI risk and should be governed out of the environment before they become a Privacy Act problem.

Microsoft 365 Copilot

Inside Microsoft 365 (Word, Excel, Outlook, Teams, SharePoint, OneDrive, Loop).

ChatGPT

Standalone web and mobile app. Connectors and a desktop app exist but require deliberate integration.

Google Gemini

Inside Google Workspace (Gmail, Docs, Sheets, Slides, Meet, Drive) and standalone in the Gemini app.

Data boundary

Microsoft 365 Copilot

Microsoft 365 Copilot processing for Australian customers stays inside the Australia data boundary. Tenant data is not used to train the underlying foundation models.

ChatGPT

Free and Plus tiers can use prompts for training unless opted out. ChatGPT Team, Enterprise and Edu plans do not. Data residency commitments are weaker than M365 for AU.

Google Gemini

Workspace tenants get the Workspace data protection commitments. Free Gemini app users are governed by Google consumer terms. Different surfaces, very different controls.

Identity and access

Microsoft 365 Copilot

Uses Microsoft Entra ID. Honours your existing conditional access, sensitivity labels and SharePoint permissions. Inherits whatever oversharing already exists in your tenant.

ChatGPT

OpenID Connect SSO available on Team plus tiers. Group-level access controls are basic compared to Entra. Most Australian SMBs land here via individual sign-up first.

Google Gemini

Uses Google Workspace identity. Inherits Drive sharing posture. Same tenant-data-risk pattern as Copilot if Drive is poorly governed.

Licensing reality

Microsoft 365 Copilot

AUD $44.40 per user per month, on top of a qualifying M365 licence (Business Standard / Premium or E3 / E5). All-in cost is the real number to plan against.

ChatGPT

ChatGPT Team approximately AUD $40 per user per month, Enterprise priced by negotiation. Pricing in AUD has shifted twice in the last twelve months.

Google Gemini

Gemini for Workspace bundled into Workspace Business and Enterprise tiers from January 2025. Effectively included rather than separately licensed for most Workspace clients.

Where it earns its keep

Microsoft 365 Copilot

Meeting recap and follow-up actions in Teams, drafting in Word, summarising long Outlook threads, building first-draft Excel formulas, retrieving across SharePoint with permission awareness.

ChatGPT

Open-ended research, brainstorming, coding, document analysis, image generation, voice mode, custom GPTs for repeatable workflows.

Google Gemini

In-line drafting across Workspace apps, NotebookLM for grounded research, Veo for video, deep integration with Google Search.

Where it underperforms

Microsoft 365 Copilot

Quality only as good as the tenant data behind it. Disappointing when SharePoint structure is poor or when Microsoft Graph is not well populated. Limited multimodal capability vs ChatGPT.

ChatGPT

No native access to your business data unless you connect it. Easy to land in a shadow-IT pattern where staff paste sensitive data into personal accounts.

Google Gemini

Strong Workspace integration assumes you are a Workspace shop. Limited value if your business runs Microsoft 365.

The decision frame we actually use

Four common scenarios. Pick the one closest to your reality.

You run Microsoft 365

Default to Microsoft 365 Copilot for staff productivity work. Use ChatGPT Team or Enterprise as a complement for research, deep document analysis and coding. Keep both in named licence pools, not free tier sprawl.

You run Google Workspace

Default to Gemini for Workspace. It is now bundled into Business and Enterprise tiers and integrates natively with Gmail, Docs and Drive. Add ChatGPT Team if your staff need a stronger general-purpose assistant alongside it.

You run a mixed or fragmented stack

Standardise the productivity suite first. Picking an AI assistant before you settle the underlying suite usually produces the worst of both worlds. The suite decision drives the AI decision in 9 out of 10 cases.

You handle highly sensitive data

Prioritise tenant-grade plans (Copilot, ChatGPT Enterprise, Gemini for Workspace Enterprise). Document the data boundary in your privacy policy and brief the board ahead of the Privacy Act ADM transparency rule landing 10 December 2026.

The three patterns we steer Australian boards away from

Buying Copilot before the M365 tenant is governed

Copilot inherits whatever oversharing already exists in SharePoint and OneDrive. Rolling it out into an ungoverned tenant produces a stream of permission-leak incidents inside the first quarter. The tenant uplift comes first.

Letting free-tier ChatGPT use sit in the environment

Staff using personal ChatGPT accounts on work devices is shadow IT with a Privacy Act exposure. Replace it with a named-licence ChatGPT Team or Enterprise pool, document acceptable use, and log it.

Picking the AI tool before settling the productivity suite

A business running both Microsoft 365 and Google Workspace in parallel cannot rationalise its AI assistant choice. Settle the suite, then pick the assistant. Doing it the other way around wastes licence spend and confuses staff.

Common questions

Can we run all three AI assistants at the same time?
Yes, and many Australian businesses do, but the risk is governance sprawl, so we recommend designating one primary assistant tied to the productivity suite and named secondary licences for specific use cases, while free tier use should be blocked or logged.
Is it safer to use Copilot than ChatGPT for Australian business?
It depends what staff actually do, because Copilot is safer for unstructured use of tenant data since the data boundary, conditional access and sensitivity labels are inherited, while ChatGPT Enterprise can be equally defensible if SSO, retention controls and acceptable use are in place, and the shadow-AI risk lives in free-tier ChatGPT used on personal accounts.
Do any of these touch the Voluntary AI Safety Standard?
All three are tools the Standard applies to when they make or substantially influence decisions about people, and the choice of platform does not change your obligations under the ten guardrails or the Privacy Act ADM transparency rule.
What about open-source models like Llama or Mistral?
They are practical for organisations with engineering capacity to self-host or to consume via Azure AI Foundry, AWS Bedrock or similar, but for most Australian SMBs the conversation is between Copilot, ChatGPT and Gemini, with open-source a sensible third option for code-heavy teams, regulated sectors and OT environments.
How much does Microsoft 365 Copilot cost per user in Australia?
Microsoft 365 Copilot costs AUD $44.40 per user per month on top of a qualifying M365 licence like Business Standard, Business Premium or E3 and E5, so the all-in cost per user is the real number to plan against, not the Copilot add-on alone.
Does the Privacy Act ADM transparency rule affect which AI platform we choose?
The Privacy Act ADM transparency rule, landing 10 December 2026, requires businesses to disclose when automated decisions significantly affect individuals, and this applies to whichever platform you choose, so document the data boundary and decision use in your privacy policy regardless of whether you pick Copilot, ChatGPT or Gemini.
